Business analysis and modelling

For us the critical but often over looked activity is the analysis of the business context and the identification of the problem or opportunity. This may require a review of your strengths and weakness, the opportunities in the developing market and the threats to own company, and the ability to capitalise on the opportunity, so as to deliver new services or deliver the existing services in new ways or with increased speed and quality or to seek cost reductions.

In other cases it might be to focus on the existing internal processes so they are faster, cheaper or to a new standard. Identifying bottle necks, cost drivers, duplication and similar issues are important here, looking to see where leverage can be obtained from changing the processes, resources used, or using new technology or applications.

In either case, when testing the business context, the problem, and solutions the focus must remain on determining the business benefit and time frame for achievement, and establishing if a solution is going to help the business and be capable of delivering that benefit. The objective is to build a vision of where you are (the AS-IS model), where your going (the TO-BE), and why (the rational or logic) together with a benefits statement and a migration plan to move beween the AS-IS and TO-BE.

At this stage we may define, if its not already done, the business process model and how its current implemented in terms of equipment, applications, people and paper work, as well as bench marking performance and establish the pinch points. The business model works at two levels. The first is a context model of how to get business, do business, and get paid, and the interaction with the market, the competitors and partners. The second level is the actual business processes to implement the above. As part of the market analysis it may include understanding the customer, building up a profile of their wants, dislikes, expectations, and facilities they have available to do business with you.

The work may include looking at existing problems and understanding how they occurred, why they are important, and asking if they are relevant to future visions. This activity help drive improvement and combined with a vision to where the business needs to be, a strategy is formulated, with a plan to get their. This work forms the basis of a gap analysis, positioning where you are now, where you want or need to be at points in the future, including looking at various scenarios, the gap that's needs to be migrated between the AS-IS and TO-BE positions. From the vision we can establish goals, sub-goals, and barriers to there achievement, and focusing on what needs to be done to deliver the goals strategy rather than on how. Its the solution that will address these in the analysis and design work stream. What we are doing is setting the scene first.

A strategy may have subsections for marketing, PR, and human resources, so its not just about hardware and software, to ensure each vision goal has a credible means of being achieved. Often solutions are thought of only in terms of hardware and software, yet this will not always be the path to success. Managing benefit delivery often requires a lot more and many projects failures are a monument to ignorance of this fact. New e-business initiatives will only work if the customer base finds it, or is made aware of it, they can use it and it delivers the expectation they have, with the resources they have. The business rules are the same as they have always been. Focusing on these issue typifies Beavers approach - delivering appropriate business benefit and not just a computer system.
